The challenge

Coastline Supply did 70% of its revenue in four summer months. Average order value was stuck at $46, and nearly every sale came from a discount code.

Winters were cash-flow survival. The owner had tried ads, but customer acquisition cost ate the margin.

What we did

We rebuilt pricing around bundles and a free-shipping threshold set just above the existing average order, which moved AOV without touching base prices.

A replenishment and loyalty program gave summer buyers a reason to return in the off-season — wax, fins, and gift cards carry the winter.

Retention email replaced discount blasts: early access, restock alerts, and a birthday offer. Discount frequency dropped from weekly to quarterly.
